Most HubSpot people own one stage. I owned all of them, which is the only reason the handovers never went wrong. There were no handovers.

What I usually find when I open a portal

After five years and close to two hundred of them, the same three problems come up again and again. None are HubSpot's fault, and none get fixed by buying a higher tier.

Nobody ever agreed what a lead is

The symptom. Marketing reports a good month, sales says the leads were rubbish, and the funnel report cannot settle it because each team is reading a different definition of the same stage.

What I do. Get both teams to define the lifecycle stages and the handover point between them, in words, before I touch the portal. Then stages, lead status and routing get built to match. The reporting argument disappears because there is only one definition left.

A broken process, automated

The symptom. Dozens of workflows, all firing, and the business is no faster. Automation was laid over a process that did not work, so now it does not work at scale and nobody can see why.

What I do. Map how the business actually runs, not how the org chart says it runs. Fix the process on paper first. Automate only the version that survives that, and delete the workflows propping up the old one. This is what twenty years in operations is actually for.

A data model that fights the business

The symptom. Properties added one at a time under pressure, three fields that mean nearly the same thing, no naming convention, duplicates nobody owns. Every report needs a caveat, so leadership stops trusting any of them.

What I do. Design the data model against the business first, then the governance that keeps it clean: naming conventions, required fields, permissions, deduplication and validation. Unglamorous, and the highest-leverage thing in most portals.

Crawl, walk, run: I start with what the business can absorb

Nobody absorbs a full HubSpot rollout in one go. I start each client on the piece the business can carry now, solve that properly, then widen the scope once they are ready for more. Small one-off scopes became monthly retainers. Modest retainers became larger ones.

No CRM has ever worked here

Done when: One pipeline the team opens every day, and one number leadership trusts.

  • Lifecycle stages and the sales handover agreed in words with both teams first
  • One deal pipeline, with written entry and exit criteria on every stage
  • Contacts and companies off spreadsheets or a legacy CRM: field mapping, staged imports, deduplication
  • A short working property set: duplicate fields consolidated, values migrated, the rest archived or hidden
  • One dashboard leadership will actually open: deals created, pipeline by stage, deals won
  • Training on the daily habits: what to log, and what moves a stage

Small, fixed, and cheap enough to say yes to. For an agency it is a low-risk way to find out whether I am safe in front of their client.

Walk

The CRM works, now the process should

Done when: The process runs between the handovers without anyone remembering to push it, and the funnel report ends arguments instead of starting them.

  • The process mapped on paper first, and only the version that survives gets automated
  • The old workflows propping up the previous process switched off, not left firing
  • Lead rotation, task creation and internal notifications, on Sales Hub Professional
  • Forms and lists rebuilt off the cleaned data model, so segmentation follows the lifecycle stages
  • Lead scoring built from the behaviour that preceded their own closed-won deals, once they are on Professional
  • Quote templates on the deal record, and a funnel report both teams accept

This is where a one-off build becomes a monthly retainer, because the system now has moving parts worth maintaining. Recurring revenue the agency never had to go and sell.

Run

HubSpot is the operating system

Done when: The business runs in one portal, and new capability gets added without breaking what is already there.

  • Service Hub ticket pipelines, SLAs and routing, so post-sale sits on the same record as the deal
  • Custom objects, on Enterprise, for what the business sells or manages and has been keeping in a spreadsheet
  • Data sync out to the systems of record: finance, commerce, the phone system
  • Private apps and API integrations where no native connector fits, with a developer for custom code
  • Teams, permissions and partitioning as headcount grows
  • Attribution and full lifecycle reporting, which is usually what finally justifies a higher tier

Larger retainers, and the stage where a client genuinely outgrows Starter or Professional. Subscription upgrades plus delivery revenue is what moves partner tier: I contributed to an agency reaching Diamond by selling subscriptions and moving existing clients onto higher tiers.

The upgrades came out of delivery, not a sales call. Fix what is broken and the next scope suggests itself.

About me

I learned process running a factory, then brought it to HubSpot

I came to HubSpot from operations, not marketing. Nineteen years with one Australian manufacturer, from the production line to running the site, taught me that most of what gets blamed on software is a process problem first. That is the lens I bring to every portal.

I have also been the owner on the other side of the proposal. For two years I ran my own small business in the evenings while managing production by day, so I know what it means when the software budget is your own money. I would rather sell a client the piece they can use now than the whole platform at once.
